A first western boutique buy is 12–20 apparel styles, one signature category (hats or denim), a light accessory layer, and a reorder reserve. That's it. The mistake almost every new western boutique makes is buying wide and shallow — 40 styles, 3 units each — instead of narrow and stackable. Below is the exact checklist.

Apparel
- Tops (blouses, tees, bodysuits, embroidered): 6–10 styles, 6 units each in sizes S–XL (2 S, 2 M, 2 L is a common split; add XL where the customer runs curvier).
- Dresses (midi, mini, prairie, slip): 3–5 styles, 5–6 units each.
- Outerwear (fringe, sherpa, blanket coats, denim jackets): 1–2 styles in season, 4–5 units each.
- Denim (only if signature): 1–2 hero styles, 6–8 units across sized rise/inseam.
Signature category
Choose ONE hero category and go deep:

Open the Boutique Inventory Planner →- Hats — 25–40 units, 3–5 colors max, mix straw and felt seasonally. Buy assortments, not a rainbow of every color.
- Denim — 1–2 rises × 3 washes × sized runs.
- Dresses — 5–8 hero styles, deeper size runs.
Accessories layer
- Belts and buckles: 4–6 SKUs, 3–5 each.
- Jewelry (turquoise, concho, layered): 8–12 SKUs, 2–3 each.
- Bags (fringe, tooled leather, conceal-carry if the customer wants it): 2–3 SKUs, 3–4 each.
- Hair accessories, scarves, seasonal add-ons: light layer, 6–10 SKUs.
Branded print-on-demand layer
Add 3–5 branded POD items (tees, tumblers, hats, koozies) to lift AOV without carrying inventory. This is where margin is easiest.
What to skip in year one
- Boots — huge cash tie-up, size run risk.
- Wedding gowns / bridesmaid dresses — high-touch category, best left to specialists.
- Kids' western — separate audience; do it well or not at all.
- Fine turquoise jewelry — high cost per unit, slow turn.
Size distribution guide
Start with a bell curve unless your customer skews. General starting split:
- XS — 5% (usually skip)
- S — 20%
- M — 30%
- L — 25%
- XL — 15%
- 1X–3X — 5% (or dedicate a plus capsule if that's your niche)
Sell out repeatedly at one size = shift the whole curve next buy.
Seasonal timing
- Order fall/NFR inventory in July–August (delivery Sep–Oct).
- Order spring/rodeo inventory in December–January.
- Reserve 15–25% of budget for restocks and reactive buys.
